The first results of introducing Value Stream Management to our DevOps process were instant; to be honest, it was somewhat unexpected. The real benefits were as follows:

Workflow Clarity

Before VSM, our team was always switching between tools so we could get an idea of what was going on. We used to waste a lot of time waiting in line with the others rather than performing. After we had tracked our value stream, we were able to have a common picture of where every task in the process was.
In one of our sprints, we could immediately see that something was wrong with the testing (we used to test things in another environment). It became clear that the environment hadn’t been prepared yet, something we would’ve missed before VSM. That one dashboard took everybody to the same page.

A major time-wasting factor that we had was staging. You would often hear people say, “Is staging ready? Who has it at the moment?”. Through VSM, we realized we were losing a lot of time there. Once we made the issue visible, we decided to always work on it first, and just as we hoped, when we increased our efforts on this, our delivery became faster, without exerting more effort.

Developers would send last-minute builds to QA with minimal background information, and QA members would be compelled to guess what they required. Under VSM, the responsibilities of each step were obvious. I still recall how easily the handoff ran when we noted responsibilities. We started saving time instead of chasing updates in chat. Changes between teams became more structured and expected.

Confidence in Increased Release

There was always uncertainty when it came to releases. Finally, someone would ask, How about this version being in production? Has QA signed off? VSM answered those question marks with real answers. Once we launch, we will know that everything is in line. Everyone clearly understands what has been done, what’s coming next, and who is responsible.

How to use VSM in DevOps

Value Stream Management in DevOps brings transparency to the deployment. It links teams, processes, and results into a visual map that allows everyone, including the developers and the stakeholders, to visualize where to add value.

The first thing we did was map the entire lifecycle, including planning our code and its deployment. This allowed us to have a clear picture of the DevOps value stream and to become aware of when work was impeded, where information was transferred, and what processes were value-adding. This map became our one source of information.

That visibility eliminated guesswork around deployments and allowed everyone, including developers and QA, to plan and act with confidence. Instead of asking, “Is this deployed?” We had that information ready at every sprint planning and release meeting.

Continuous delivery can only be effective when there is a reliable flow of your DevOps pipeline - code commits to releases. VSM assists in making sure that the flow is maintained.

In our case, VSM provided us with the visibility of flow metrics such as cycle time, lead time, and efficiency (as mentioned earlier). We track the work itself along with how it flows through stages like code review, automated testing, staging, and deployment. That simplified the process of locating blockers, advancing automation, and gaining attention to what provided genuine value.

As an example, our QA team was able to solve test cases in advance to match the known quantities of environments that were ready, thanks to Golive.
